When Software Starts Acting for Us: The New Accountability Question

As AI agents move from assistants to autonomous actors, product teams face a deeper question: not what these systems can do, but who is accountable when they act.

Last week, I was in a roadmap review where someone said, almost casually, “The agent will just handle that.”

No one flinched. No one asked what “handle” meant.

We were discussing a new AI-driven workflow for a SaaS product—automated follow-ups, auto-prioritized leads, suggested responses, dynamic pricing adjustments. The language had shifted from supporting the user to acting on their behalf. It sounded efficient. Powerful, even. But something in me tightened.

Because when software starts acting for us, the most important product question is no longer Can it do this? It’s Who is accountable when it does?

Across the conversations I’ve been following—AI learning companions, intelligent personalization, SaaS agents replacing traditional workflows, governance frameworks, cloud cost crises—there’s a common throughline. We’re building systems that don’t just respond. They decide. They negotiate. They initiate.

And we’re still treating them like features.

From Interface to Actor

For years, product teams have optimized interfaces. We debated button placement, onboarding flows, progressive disclosure. Even personalization—"intelligent interfaces" that adapt to the user—still assumed a human at the center, steering.

Now, that center is shifting.

Agentic systems promise to:

  • Monitor metrics without being asked
  • Negotiate schedules and pricing
  • Draft outreach and send it automatically
  • Generate learning paths tailored in real time
  • Optimize sales funnels continuously

According to Gartner, by 2028, 33% of enterprise software applications will include agentic AI, up from less than 1% in 2024. That’s not a feature trend. That’s an operating model shift.

When a system acts independently, three things change:

  1. Decision velocity increases – choices happen faster than humans can review.
  2. Decision visibility decreases – logic becomes harder to inspect.
  3. Responsibility diffuses – outcomes feel shared, abstracted, or “system-generated.”

This is where product strategy quietly becomes governance strategy.

In one client engagement last year, we introduced automated prioritization for customer support tickets. The model rerouted high-value accounts to senior agents automatically. Within two weeks, average resolution time dropped by 18%. On paper, it was a clear win.

But a month in, we noticed something else. Junior agents were no longer seeing complex cases. Their learning curve flattened. Promotions slowed. The system optimized for customer speed—but unintentionally reshaped team development.

The agent wasn’t just “handling it.” It was changing the organization.

We hadn’t designed for that.

The Seduction of Autonomy

There’s a reason these systems feel inevitable. They promise leverage.

  • Fewer manual steps
  • Fewer headcount constraints
  • Continuous optimization
  • Personalized experiences at scale

McKinsey estimates generative AI could add $2.6 to $4.4 trillion annually to the global economy. Investors hear that. Executives hear that. Product leaders feel the pressure to not fall behind.

And so we build assistants.

Then copilots.

Then agents.

But there’s a subtle psychological shift happening. When a tool gives suggestions, we evaluate. When a system acts, we supervise—at least in theory. In practice, supervision often becomes passive trust.

A Hacker News thread this week put it bluntly: “Every company building your AI assistant is now an ad company.” Cynical? Maybe. But it points at something real: when systems act autonomously, incentives matter more than ever.

If your AI assistant is optimizing for engagement, revenue, or upsell—whose goals does it truly serve when it makes decisions without friction?

As product leaders, we need to ask:

  • What objective function is this agent actually optimizing?
  • Who defined it?
  • Who revisits it?
  • What trade-offs are we embedding invisibly?

Autonomy without explicit trade-offs is just outsourced judgment.

Personalization vs. Manipulation

Another pattern in this week’s conversations: personalization as competitive differentiation.

"Intelligent interface personalization transforms sales and user experience."

That headline is everywhere in different forms. And it’s not wrong. Thoughtful personalization can reduce cognitive load, surface relevant information, and improve outcomes.

But personalization + autonomy creates a different dynamic.

When a system:

  • Knows your behavior patterns
  • Predicts your intent
  • Acts on your behalf
  • And optimizes toward a business KPI

…it moves from helpful to influential very quickly.

There’s research from the Stanford Human-Centered AI Institute showing that users over-trust automated systems once accuracy surpasses 70%, even when error rates remain significant. In other words, once it’s “usually right,” we stop checking.

That’s human.

I saw this firsthand in a B2B SaaS product that auto-generated renewal quotes. Initially, sales reps reviewed every recommendation. Within a quarter, most stopped. The system was right often enough. Then one pricing logic update skewed discounts for a subset of customers. It took weeks to detect because no one was looking closely anymore.

The system didn’t fail dramatically. It drifted.

And drift is harder to see than error.

As we design AI learning companions, AI sales agents, AI workflow managers, the product question isn’t just accuracy. It’s calibrated trust.

Are we designing moments where users can:

  • See the reasoning?
  • Adjust the parameters?
  • Override the action easily?
  • Audit what happened later?

Transparency isn’t a moral add-on. It’s an operational necessity.

The Economics We’re Not Modeling

Another thread surfacing right now: cloud cost crises and AI governance in multi-tenant SaaS.

Agentic systems are computationally expensive. High token throughput. Continuous monitoring. Background processing. Inference at scale.

One SaaS CFO I work with showed me a chart recently: AI-related cloud costs had grown 42% quarter-over-quarter, while revenue attributed directly to AI features grew only 18%.

The narrative externally was innovation. The internal reality was margin compression.

This is where product strategy has to expand its lens. If agents act continuously, you’re not just designing features. You’re designing economic behaviors:

  • How often does the agent wake up?
  • What triggers action?
  • What level of model complexity is truly necessary?
  • Where can human batching outperform machine immediacy?

“Ubiquitous AI” sounds inspiring until you look at the invoice.

The original web browser rebuilt by CERN recently reminded many of us how lightweight early software was. Static pages. Minimal processing. Human-driven navigation.

We don’t need to romanticize the past. But we do need to remember: complexity compounds quietly.

Every autonomous loop you introduce has:

  • A computational cost
  • A governance cost
  • A cognitive cost
  • A cultural cost

If you’re not modeling all four, you’re only doing half the strategy work.

Designing for Accountable Autonomy

So what does this mean practically?

I’ve started using a simple framing with teams building agentic systems. Before we ship, we answer five questions clearly and in writing:

  1. What decisions is the system allowed to make alone?
    Be explicit. Scope autonomy intentionally.

  2. What decisions require human confirmation?
    Not everything needs approval—but some things must.

  3. How does a user understand what happened?
    Logs, summaries, explanations—designed, not buried.

  4. What signals indicate the system is drifting?
    Define leading indicators, not just catastrophic failure points.

  5. Who owns the outcome?
    A name, not a team label. Accountability diffuses quickly otherwise.

Notice what’s missing: model architecture debates. Token efficiency arguments. Vendor comparisons.

Those matter. But they’re implementation details.

The strategic layer is this: we are now designing distributed decision-makers. And distributed decision-makers reshape organizations, incentives, and user relationships whether we intend them to or not.

I don’t think the future is less autonomous. If anything, it’s more. Learning companions that adapt continuously. Sales agents negotiating in real time. Workflow systems coordinating across tools. Native clients wrapping AI into every surface.

But autonomy without accountability erodes trust quietly. And trust, in product, is expensive to rebuild.

The Human Question Underneath It All

When I think back to that roadmap meeting—the casual “The agent will just handle that”—what unsettled me wasn’t the technology.

It was the assumption.

The assumption that action without friction is inherently progress.

The assumption that faster decisions are better decisions.

The assumption that delegation to software reduces responsibility rather than redistributes it.

As product leaders, we’re used to thinking about user needs, market timing, competitive positioning. Now we have to think one layer deeper: what kind of decision culture are we encoding into our systems?

Because every time an agent acts, it reflects our priorities.

And eventually, users will experience those priorities not as features—but as consequences.

If we get this right, we’ll build systems that genuinely extend human capability. Systems that handle the repetitive, surface the meaningful, and leave room for judgment where it matters.

If we get it wrong, we’ll build fast, impressive, opaque machines that quietly shift power, cost, and responsibility in ways we didn’t fully consider.

Software is starting to act for us.

The real product work now is deciding how—and on whose behalf—it should act at all.
